Choose a GEO agency by asking for named client evidence, a written prompt set for your category, a clear method for measuring AI traffic, proof that it fixes SEO fundamentals first, and an honest statement that it cannot guarantee citations. Any agency that fails one of those five tests is selling a label, not a practice.
Generative Engine Optimization (GEO) went from a niche term to a line on almost every agency’s services page in under two years. That makes choosing harder, not easier. The demand is real: Forrester found that 94% of business buyers used AI during a recent purchase, and G2 reported in March 2026 that 51% of software buyers start research in an AI chat. The supply of credible agencies is much smaller.
This guide gives you the selection criteria, the questions to ask on a sales call, the red flags that should end the conversation and a scoring table you can use to compare shortlisted agencies side by side.
What should a GEO agency actually deliver?
A credible GEO agency delivers five things: prompt-level research, entity and technical fixes, citable content, third-party mentions and separate measurement of AI visibility. If a proposal covers only one of these, usually content, it is not a GEO programme.
- Prompt research. A defined set of buying questions, typically 50 to 200, run across ChatGPT, Perplexity, Gemini, Claude and Google AI Overviews.
- Entity and technical work. Schema, consistent brand facts across the web, llms.txt and AI crawler access for GPTBot, OAI-SearchBot, PerplexityBot, ClaudeBot and Google-Extended.
- Citable content. Definitions, comparisons, lists and FAQs built so models can extract clean passages.
- Digital PR. Reviews, listicles, expert quotes and community presence on sources AI engines trust.
- Measurement. Share of voice, cited URLs and an AI referral channel in GA4.
For the full scope see what a GEO agency does.
Which criteria matter most when choosing a GEO agency?
The criteria that separate strong GEO agencies from the rest are evidence, method, measurement, fundamentals and honesty, in that order. Price and team size matter, but only after an agency passes these.
- Named client evidence. A session count, citation count or share-of-voice figure tied to a real client and a date range. Sample dashboards with “yourbrand” do not count.
- A described method. The agency should explain how it picks prompts, which engines it tracks and why each workstream matters. Vague answers about “optimizing for AI” are a warning.
- Measurement as a channel. AI referrals from chatgpt.com, perplexity.ai, gemini.google.com and copilot.microsoft.com reported separately from organic search.
- SEO fundamentals. AI engines retrieve from indexed, trusted pages. An agency that cannot audit indexation, rendering and site architecture will struggle with GEO.
- Honest promises. No one controls what a model cites. The right agency says so in writing.
- Market and language coverage. If you sell in several countries, the agency needs prompt sets per language, because answers and sources differ by market.
- Commercial terms. Monthly contracts with a reasonable notice period let you exit if results do not come.
What questions should you ask a GEO agency?
Ask questions that force specific answers: numbers, prompts, tools and timelines. Good agencies enjoy these questions. Weak ones change the subject.
| Question | Good answer | Weak answer |
|---|---|---|
| What AI results have you achieved for a named client? | A client name, a metric and a period | “We can’t share client data” with nothing else |
| Which prompts would you track for us? | A draft list of real buying questions for your category | “We’ll target AI keywords” |
| How will you measure AI traffic? | A custom GA4 channel plus prompt tracking and share of voice | “Rankings and impressions” |
| How do you handle prompt variability? | Repeated runs, frequency over many prompts, trends not screenshots | A single screenshot as proof |
| What will you fix first? | Crawler access, entity consistency, schema, indexation gaps | “We’ll start writing content” |
| Which third-party sources matter in our category? | Named review sites, directories, publications | “High-DA backlinks” |
| What can you not guarantee? | Citations, rankings in any specific engine | “We guarantee results” |
| Who will do the work? | Named people, the strategist joins calls | “Your account manager” |
The variability question is more important than it looks. SparkToro found less than a 1 in 100 chance that an AI tool returns the same list of brands twice. An agency that reports one run of one prompt is reporting noise.
What are the red flags when choosing a GEO agency?
The biggest red flag is a guarantee: guaranteed citations, guaranteed ChatGPT recommendations or guaranteed placement in AI Overviews. Language models decide what to cite, and their answers change from run to run. Nobody can promise the outcome.
Other red flags to watch for:
- Paid AI placements. Claims that the agency can “buy” or “submit” your brand into ChatGPT or Gemini answers.
- Only content, at volume. Hundreds of AI-generated articles per month with no entity, technical or PR work.
- Traffic promises. Large AI traffic forecasts. Conductor’s 2026 benchmarks put AI referrals at about 1.08% of traffic across industries; Semrush measured 0.48% for manufacturing.
- No mention of fundamentals. A GEO plan that ignores indexation, rendering and crawler access.
- Proprietary black boxes. A “secret AI score” without explaining which prompts and engines it covers.
- Mentions confused with citations. Semrush found that among the top 15 most-mentioned and top 15 most-cited manufacturing domains, only 2 overlapped. An agency that treats them as the same metric misreads the data.
- Long lock-ins. 12-month contracts for a channel where you cannot yet know if results will come.
How do you score and compare GEO agencies?
Score each shortlisted agency from 1 to 5 on seven weighted criteria, then compare total scores before you compare prices. Weighting stops a polished pitch from outscoring real evidence.
| Criterion | Weight | What a 5 looks like | Agency A | Agency B | Agency C |
|---|---|---|---|---|---|
| Named client AI evidence | 25% | Specific metrics for named clients with dates | |||
| Prompt research method | 15% | Draft prompt set for your category, multiple engines | |||
| Measurement and reporting | 15% | GA4 AI channel, share of voice, cited URLs | |||
| SEO fundamentals | 15% | Technical audit, indexation and rendering expertise | |||
| Digital PR and mentions | 10% | Named target sources, track record of placements | |||
| Market and language fit | 10% | Prompt sets and content per market you sell in | |||
| Honesty and terms | 10% | No guarantees, monthly terms, clear notice period |
Multiply each score by its weight and add them up. An agency scoring below 3.5 overall, or below 3 on named client evidence, should not make your final round, however attractive the price.
Should you choose a specialist GEO agency or a full-service agency?
Choose a specialist when AI visibility is a strategic priority and your SEO is already in decent shape; choose a full-service agency when you need SEO, paid media and GEO from one team and AI search is one priority among many.
| Factor | Specialist GEO / AI SEO agency | Full-service agency |
|---|---|---|
| Depth of AI search method | Usually higher | Varies widely |
| Seniority of people on your account | Often senior, direct contact | Often account managers |
| Paid media and creative | Limited or none | Included |
| Speed of adapting to AI changes | Fast | Slower |
| Capacity for many workstreams | Limited | High |
Many good GEO agencies are also strong SEO agencies, because the fundamentals overlap. See our guide on GEO agency vs SEO agency for when one partner can do both.
How should a GEO agency price its work?
Expect a monthly retainer between $2,000 and $15,000 for most engagements, driven by the number of markets, the size of the prompt set and the content and PR scope. Be cautious of prices far below that range, which rarely cover PR or senior strategy, and of fixed-fee “AI packages” that do not change with your markets or competition.
Ask every agency to price the same scope: number of prompts tracked, engines covered, languages, pages per month and PR placements targeted. Only then are quotes comparable. Our article on SEO cost covers pricing models in more detail, and is a GEO agency worth it explains how to estimate the return.

Frequently asked questions about choosing a GEO agency
What is a GEO agency?
A GEO agency optimizes a brand to be mentioned, cited and recommended in AI-generated answers from ChatGPT, Perplexity, Gemini, Claude and Google AI Overviews, using prompt research, entity work, citable content, digital PR and separate measurement.
What is the most important question to ask a GEO agency?
Ask what AI search results it has achieved for a named client, with a metric and a period. It is the quickest way to separate real practice from relabelled SEO.
Is it a red flag if a GEO agency guarantees citations?
Yes. No agency controls which sources a language model cites, and AI answers vary between runs. A guarantee shows either misunderstanding or misleading sales.
How many prompts should a GEO agency track?
Most programmes track 50 to 200 prompts per market, grouped by intent such as “best X for Y”, comparisons, alternatives and pricing. Fewer than that makes trends hard to read.
Should a GEO agency also do SEO?
It should at least understand and audit SEO fundamentals, because AI engines retrieve from indexed, trusted pages. Many clients use one agency for both.
How long should I give a GEO agency before judging it?
Give it at least six months. Fixes act in weeks and long-tail citations often appear in months 1 to 3, but share of voice usually needs months 3 to 6 to show a trend.
How do you choose the right GEO agency?
Pick the agency that shows named evidence, tracks real prompts, measures AI as its own channel, fixes fundamentals first and refuses to guarantee what nobody controls. Score your shortlist with the table above, compare equal scopes, and keep the contract short until results appear.
