A GEO agency is worth it when AI assistants already shape your buyers’ shortlists, your SEO fundamentals are in place and you can measure influence beyond clicks. It is not worth it when you expect AI search to replace a weak organic channel or deliver large traffic numbers in a few months. This guide sets out the honest cost and benefit of hiring a Generative Engine Optimization (GEO) agency, the cases where you should keep your money, and the questions that tell you which side of the line you are on.
The question matters because the numbers point in two directions at once. AI search sends very little traffic: Conductor’s 2026 benchmarks put AI referrals at about 1.08% of website traffic across industries, and Semrush measured 0.48% for manufacturing and industrial sites. At the same time, Forrester found that 94% of business buyers used AI during a recent purchase. Small traffic, large influence. Whether a GEO agency pays off depends on which of those two numbers drives revenue in your business.
We run a GEO practice at Marketer Coffee, so we have an interest in the answer. That is why this article spends as much time on when GEO is not worth paying for as on when it is.
What do you actually pay for when you hire a GEO agency?
You pay for a measured programme that makes your brand easier for AI engines to find, understand and recommend: prompt research, entity and technical fixes, citable content, third-party mentions and reporting. A GEO agency does not buy placements in ChatGPT or Gemini. No such product exists.
A typical engagement covers six workstreams:
- Prompt audit. 50 to 200 real buyer prompts run across ChatGPT, Perplexity, Gemini, Claude and Google AI Overviews, logging who gets mentioned and which URLs get cited.
- Entity and schema work. Consistent company and product facts across your site, Wikidata, LinkedIn, review sites and directories, plus Organization, Product and FAQ structured data.
- AI crawler access. robots.txt and firewall rules that allow GPTBot, OAI-SearchBot, PerplexityBot, ClaudeBot and Google-Extended where you want them, an llms.txt file and pages that render without JavaScript traps.
- Citable content. Definitions, comparisons, “best X for Y” pages and FAQs written so a model can lift a clean passage.
- Digital PR and mentions. Reviews, listicles, expert quotes and community presence, because AI engines trust what others say about you.
- Measurement. Weekly prompt tracking, share of voice against competitors and a separate AI referral channel in GA4.
For a full breakdown of each workstream see our guide to what a GEO agency does.
How much does a GEO agency cost?
Most AI SEO and GEO engagements cost between $2,000 and $15,000 per month, usually as an addition to an existing SEO budget rather than a replacement for it. Price rises with the number of markets and languages, the size of the prompt set and how much content and PR work the gaps require.
| Scope | Typical monthly range | What it usually covers |
|---|---|---|
| Single market, focused category | $2,000 to $5,000 | Prompt tracking, entity and technical fixes, a few citable pages per month |
| Single market, competitive category | $5,000 to $10,000 | Larger prompt set, regular content programme, active digital PR |
| Several markets or languages | $8,000 to $15,000 | Prompt sets per language, localized content, mentions per market |
| Enterprise programmes | Above $15,000 | Many product lines, large content and PR teams, custom tooling |
These bands are a guide, not a quote. The middle rows are where most buyers land. For a wider view of pricing models see our article on how much SEO costs.
The hidden cost is internal time. GEO content works best when your product experts review it, and digital PR needs someone who can approve quotes. Budget a few hours a month from your side.
How much traffic does AI search really send?
Not much yet. AI referrals make up roughly 1% of website traffic on average, so a GEO agency that sells itself on traffic volume is selling the wrong thing.
| Source | Segment | AI share of traffic |
|---|---|---|
| Conductor, 2026 AEO / GEO Benchmarks | Across industries | About 1.08% |
| Semrush, manufacturing study (Sept 2026) | US manufacturing and industrial sites | 0.48% (AI assistants and AI Mode, Jan to Jul 2026) |
If your revenue model depends on high-volume, low-intent traffic, such as display advertising on a content site, 1% of sessions will rarely justify a dedicated agency fee.
The picture changes for considered purchases. Forrester’s 2026 research found 94% of business buyers used AI in their buying process. G2 reported in March 2026 that 51% of software buyers now start research in an AI chat. Gartner reported in May 2026 that 69% of B2B buyers turn to sales reps to validate what AI told them. The AI answer builds the shortlist; the click, if it happens, comes later as a branded search, a direct visit or a demo request.
That is the real return a GEO agency sells: a place on the shortlist, not a share of sessions.
When is a GEO agency worth it?
A GEO agency is worth it when three things are true: your buyers ask AI before they buy, a missed shortlist costs you real money, and you can attribute influence beyond last-click traffic.
- High deal value or lifetime value. B2B SaaS, industrial suppliers, agencies, professional services and premium ecommerce, where one extra deal pays for months of work.
- Category questions dominate research. Your buyers ask “best X for Y”, “X vs Y” and “alternatives to Z”, the exact prompts AI assistants answer with a short brand list.
- You already rank, but AI answers name competitors. This is the clearest signal. Strong classic SEO plus weak AI visibility usually means fixable entity, content or mention gaps.
- You sell in several markets. AI engines cite different sources in German, French or Spanish than in English. A category crowded in English is often open in another language.
- AI is already describing you wrongly. Outdated pricing, a discontinued product or a competitor’s feature attributed to you. Fixing that has direct sales value.
One example from our own work: for Landingi, a landing page builder, AI referrals from ChatGPT, Perplexity and AI Overviews grew to roughly 5,000 sessions a month, tracked as their own channel in GA4. That sits on top of an organic programme that grew from 14,978 to 67,300 monthly sessions in 27 months. Read the Landingi case study.
When is a GEO agency NOT worth it?
A GEO agency is not worth it when your fundamentals are broken, your buyers do not research with AI, or you need short-term revenue from a channel that is still small. In those cases the same budget does more elsewhere.
| Situation | Why GEO underperforms | Better use of budget |
|---|---|---|
| Site is poorly indexed or slow | AI engines retrieve from indexed pages; nothing to cite | Technical SEO first |
| Local service with one area | Buyers use maps and reviews more than AI chats | Local SEO and Google Business Profile |
| Impulse or low-ticket purchases | Little research, little shortlist influence | Paid social, marketplaces, CRO |
| You need leads within 60 days | Citations build over months, not weeks | Paid search, outbound |
| No content or subject expert access | Citable content needs real expertise | Fix internal resourcing first |
| Traffic is the only KPI you accept | AI traffic is around 1% of sessions | Classic SEO, paid channels |
Sites in the first two rows should fix indexing first, or work with a local marketing provider, before investing in GEO. Planika, a fireplace manufacturer, started with an unindexed site in the US and got indexing and classic SEO in place before it reached 401 AI Overview mentions.
How do you calculate whether GEO pays off?
Estimate the value of one extra shortlist appearance, multiply it by a realistic increase in AI visibility, and compare that to the agency fee over 12 months, not 3. AI search is volatile, so use ranges, not single figures.
- Count your money prompts. List the 30 to 100 buying questions that lead to revenue, for example “best invoicing software for agencies”.
- Measure your current share. Run each prompt several times across engines. SparkToro found less than a 1 in 100 chance that an AI tool returns the same list of brands twice, so one screenshot means nothing; look at frequency.
- Value a deal. Average deal value times close rate gives the value of one qualified lead.
- Model influence, not clicks. Track AI referral sessions, branded search growth, direct traffic and “how did you hear about us” answers that mention ChatGPT or Perplexity.
- Set a break-even. If the agency costs $5,000 a month and a closed deal is worth $20,000, you need roughly three extra AI-influenced deals a year to break even.
If you cannot see a path to that break-even with your deal values, the honest answer is that a GEO agency is not worth it for you today.
Can you do GEO in-house instead?
Yes, partly. Crawler access, schema, entity consistency and a monthly prompt check are well within reach of a capable in-house SEO team. What is harder in-house is scale: running hundreds of prompts per language, building digital PR relationships and comparing your share of voice against competitors every week.
A practical middle path is to start with a one-off audit. Our AI SEO audit tool and the free AI visibility audit with a 90-day plan show you the gaps, and your team can decide what to handle internally. Many clients keep content in-house and use us for prompt tracking, entity work and PR. If you want senior direction without delivery, our AI SEO consultancy works on that basis.
What should you expect in the first 12 months?
Expect technical and entity fixes to change how engines describe you within weeks, first long-tail citations within 1 to 3 months, a measurable share of voice in months 3 to 6, and default recommendation in a category, if it comes, in months 6 to 12. These are typical timelines, not guarantees.
| Period | What usually happens | What to measure |
|---|---|---|
| Weeks 1 to 4 | Crawler access, entity and schema fixes | Accuracy of AI descriptions of your brand |
| Months 1 to 3 | First citations on long-tail prompts | Cited URLs, prompts with a mention |
| Months 3 to 6 | Growing share of voice, AI referral line in GA4 | Share of voice vs competitors, AI sessions |
| Months 6 to 12 | Default recommendation on core prompts, where achievable | Frequency on money prompts, influenced pipeline |
Checklist: is a GEO agency worth it for your business?
If you tick at least five of these, a GEO agency is likely worth testing for six months.
- ☐ Your average deal or customer lifetime value is in the thousands, not tens.
- ☐ Your buyers compare options before contacting you.
- ☐ Your site is indexed and ranks for at least some category terms.
- ☐ AI assistants mention competitors for your core prompts and not you.
- ☐ You sell, or plan to sell, in more than one market.
- ☐ You can give the agency access to product experts for a few hours a month.
- ☐ You accept influence metrics, such as share of voice and branded search, alongside traffic.
- ☐ You can commit to at least six months before judging results.
Is Marketer Coffee worth it as a GEO agency?
Marketer Coffee is a good fit for SaaS, B2B and ecommerce companies that sell across several markets and want AI visibility reported as a measured channel. We run prompt sets in 8 languages, report AI referral traffic separately in GA4 and work on monthly plans with a 30-day notice period, so you are not locked into a year of fees if GEO does not pay off. Our clients rate us 5.0 on Google and Clutch.
We are a small senior team, so programmes that need dozens of parallel workstreams are better served by a larger agency. You can compare options in our ranking of the best AI SEO agencies, or read how we approach AI SEO services.
Frequently asked questions about whether a GEO agency is worth it
Is GEO worth it for small businesses?
Usually not as a dedicated agency retainer. Small local businesses get more from local SEO and reviews. Small B2B or SaaS companies with high deal values can benefit, but often start with an audit and handle fixes in-house.
How much does a GEO agency cost per month?
Most engagements cost between $2,000 and $15,000 per month, depending on markets, languages, prompt volume and content and PR scope. Enterprise programmes cost more.
Will a GEO agency increase my traffic?
Somewhat, but AI referrals average around 1% of traffic. The bigger effect is on shortlists, branded search and direct visits, so measure those too.
Can a GEO agency guarantee ChatGPT will recommend us?
No. No agency controls which sources a model cites, and AI answers vary from run to run. Treat any guarantee as a red flag.
How long before GEO shows results?
Fixes can change AI descriptions within weeks, long-tail citations often appear in months 1 to 3, share of voice grows in months 3 to 6, and default recommendation status takes 6 to 12 months where it is achievable.
Do I still need SEO if I hire a GEO agency?
Yes. AI engines retrieve from indexed, trusted pages, so classic SEO remains the foundation. Read our comparison of GEO agencies and SEO agencies.
So, is a GEO agency worth it?
A GEO agency is worth it if AI assistants influence who your buyers shortlist and one extra deal covers months of fees. It is not worth it if you need fast traffic or still lack the SEO basics. Start with a measurement of where you stand, then decide.
