Most companies do not need two separate agencies. They need one partner that can do classic SEO and GEO together, because AI engines retrieve from the same indexed, trusted pages that rank in Google. You need a separate GEO specialist only when your current SEO agency cannot measure AI visibility, has no entity or digital PR capability, or does not cover the markets where AI answers matter to you.
A Search Engine Optimization (SEO) agency works to rank your pages in search results and turn those rankings into clicks. A Generative Engine Optimization (GEO) agency works to get your brand mentioned, cited and recommended inside AI answers from ChatGPT, Perplexity, Gemini, Claude and Google AI Overviews. The disciplines overlap far more than the labels suggest.
This guide compares the two, shows where the work overlaps and where it diverges, and helps you decide whether you need one agency, two, or simply a better brief for the one you have.
What is the difference between a GEO agency and an SEO agency?
An SEO agency optimizes for positions and clicks in search results; a GEO agency optimizes for mentions, citations and recommendations inside AI-generated answers. The goal shifts from “rank the page” to “be the brand the answer names”.
| Factor | SEO agency | GEO agency |
|---|---|---|
| Main goal | Rankings and organic clicks | Mentions, citations and recommendations in AI answers |
| Where results appear | Google and Bing results pages | ChatGPT, Perplexity, Gemini, Claude, AI Overviews, AI Mode |
| Unit of research | Keywords and search volume | Prompts and conversational questions |
| Core metrics | Rankings, impressions, clicks, conversions | Share of voice, cited URLs, prompt coverage, AI referral sessions |
| Off-site focus | Backlinks for authority | Mentions and consensus on sources models trust |
| Technical focus | Crawling, indexing, speed, architecture | All of that plus AI crawler access, llms.txt, extractable HTML |
| Content format | Pages matched to search intent | Passages a model can quote: definitions, lists, tables, FAQs |
| Result stability | Fairly stable positions | Variable; answers change between runs |
| Traffic share today | The main organic channel | About 1% of traffic on average (Conductor 2026) |
Where do GEO and SEO overlap?
GEO and SEO share their foundations: crawlable and indexed pages, clear site structure, structured data, authority and content that answers the question well. Google AI Overviews and AI Mode lean on Google’s index and favour pages that already rank for the sub-queries behind a prompt. ChatGPT search relies heavily on live web results. A site that is weak in classic SEO is usually weak in AI search too.
The shared work includes:
- Technical health. Indexation, rendering, canonicals and speed.
- Structured data. Organization, Product, FAQPage and Person schema help both rankings and entity understanding.
- Topical depth. Comprehensive coverage of a subject makes pages both rank and get cited.
- Authority. Links and mentions from respected sources support both.
- Clear writing. Answer-first sections with data and sources win featured snippets and AI citations alike.
In our experience, almost everything done for AI citations also improves Google rankings. You do not trade one channel for the other.
Where do GEO and SEO diverge?
They diverge in four places: what you research, what you build off-site, what you measure and how you treat brand mentions without links. These are the areas where a pure SEO agency often has gaps.
- Prompts, not keywords. AI questions are long and specific, such as “best invoicing software for a five-person agency that bills in euros”. Keyword tools barely see them. GEO starts with a prompt set of 50 to 200 buying questions per market.
- Unlinked mentions count. For AI engines, a brand named on Reddit, G2, a podcast transcript or an industry listicle matters even without a link. Classic link building ignores much of that.
- Mentions and citations are different. Semrush’s September 2026 manufacturing study found that among the top 15 most-mentioned and top 15 most-cited domains, only 2 appeared on both lists. A brand can be named without its site being cited, and vice versa.
- Measurement needs new methods. SparkToro found less than a 1 in 100 chance that an AI tool returns the same list of brands twice. GEO reporting tracks frequency across many runs, plus AI referral traffic as its own GA4 channel.
Do you need both a GEO agency and an SEO agency?
You need both only if your SEO agency cannot or will not take on the GEO-specific work, and you have the budget and internal time to coordinate two partners. For most mid-sized companies, one agency that covers both is cheaper and avoids conflicting advice.
| Your situation | Recommended setup |
|---|---|
| SEO fundamentals weak, site poorly indexed | SEO agency first; add GEO later |
| SEO strong, AI answers name competitors, SEO agency has no GEO method | Add a GEO specialist, or switch to an agency that does both |
| SEO strong, current agency offers credible GEO with named evidence | One agency, expand the scope |
| Enterprise with many markets and large in-house team | In-house SEO plus specialist GEO partner |
| Small local business | Local SEO only; GEO rarely justifies a retainer |
| B2B or SaaS, several markets, mid-sized team | One agency covering SEO and GEO per market |
The demand side supports investing in AI visibility for considered purchases. Forrester found 94% of business buyers used AI during a recent purchase, G2 reported in March 2026 that 51% of software buyers start research in an AI chat, and Gartner reported in May 2026 that 69% of buyers validate AI output with sales reps. Buyers build the shortlist in AI and check it elsewhere. Whether that justifies one agency or two depends on your current partner, not on the trend.
When can one agency do both SEO and GEO?
One agency can do both when it shows named results in both channels, runs a defined prompt set, measures AI traffic separately and has entity and digital PR capability in-house. Use this checklist on your current or prospective agency:
- ☐ Has achieved classic organic growth for named clients.
- ☐ Has achieved measurable AI visibility for named clients, such as AI referral sessions or citations.
- ☐ Tracks prompts across ChatGPT, Perplexity, Gemini, Claude and AI Overviews.
- ☐ Manages AI crawler access for GPTBot, OAI-SearchBot, PerplexityBot, ClaudeBot and Google-Extended.
- ☐ Works on entity consistency: Wikidata, LinkedIn, review sites, directories.
- ☐ Runs digital PR aimed at mentions, not only backlinks.
- ☐ Reports AI referral traffic as a separate GA4 channel.
- ☐ Says clearly that citations cannot be guaranteed.
Six or more ticks means you probably do not need a second agency. Fewer than four means a specialist, or a switch, is worth considering. See how to choose a GEO agency for a full scoring table.
What are the risks of running two separate agencies?
The main risks are conflicting recommendations, duplicated work, unclear attribution and higher coordination cost. They are manageable, but only with clear boundaries.
- Conflicting content advice. One agency writes for keyword volume, the other restructures the same page for AI extraction.
- Duplicated audits. Both run technical audits of the same site and bill for it.
- Attribution disputes. Branded search rises; both agencies claim it.
- Technical ownership. Who owns robots.txt, schema and llms.txt? Changes made by one can break the other’s work.
If you run two partners, assign ownership in writing: SEO agency owns technical health and keyword content; GEO agency owns prompt tracking, entity work, mentions and AI reporting; both share one content calendar.
How much do GEO and SEO cost together?
Most AI SEO and GEO engagements cost between $2,000 and $15,000 per month, typically added to an existing SEO budget. Combining both under one agency usually costs less than two retainers because audits, technical work and content production are shared.
Ask for a single proposal that breaks out SEO and GEO line items, so you can see what each part costs and compare with specialist quotes. For pricing models in general see how much SEO costs, and for the return side see is a GEO agency worth it.

Frequently asked questions about GEO agencies vs SEO agencies
Is GEO replacing SEO?
No. AI engines still retrieve from indexed, trusted pages, and organic search remains far larger in traffic. GEO adds a layer on top of SEO rather than replacing it.
Can my SEO agency do GEO?
Possibly. Ask for named AI visibility results, a prompt set for your category and a plan to report AI referral traffic separately. If it cannot show those, it is not yet doing GEO.
Is GEO the same as AI SEO or AEO?
Largely yes. GEO stresses citations in generative answers, AEO stresses direct answers to questions, and AI SEO is the umbrella term. What an agency measures matters more than the label.
Which should I invest in first, SEO or GEO?
SEO first if your site is poorly indexed or ranks for little. GEO once your fundamentals work and AI answers in your category name competitors instead of you.
How do I measure GEO separately from SEO?
Create a custom GA4 channel for referrals from chatgpt.com, perplexity.ai, gemini.google.com and copilot.microsoft.com, and track share of voice across a fixed prompt set. Our AI SEO audit tool is a starting point.
Does GEO hurt SEO?
Good GEO does not. Clear structure, schema, entity consistency and authoritative mentions usually improve classic rankings too.
So, do you need a GEO agency and an SEO agency?
Usually you need one agency that does both well. Add a separate GEO specialist only when your SEO partner cannot show AI results, track prompts or build mentions. Check your current agency against the checklist above before you hire anyone new.
