Who international SEO consulting is for

Consultancy is the right format when you already have people who can write, build and publish, but nobody who has taken a brand into ten markets and knows which decisions are irreversible. If you need full execution instead, see our international SEO services.

SaaS and B2B companies entering new markets

You are deciding whether to launch in Germany, France and the Nordics this year or next, and in which order. A consultant gives you a data-backed sequence, a realistic forecast per market and an honest view of where organic search will not be your main channel.

Ecommerce brands with several country stores

Multiple storefronts, shared product data, duplicate descriptions and hreflang that nobody has validated since launch. We audit the setup, fix the architecture decisions and give your merchandising and content teams a localisation standard to work from.

In-house SEO teams that need a senior sparring partner

Your team is good at execution but international decisions (ccTLD vs. subfolder, one language for three countries, when to translate and when to rewrite) carry career-level risk. A second senior opinion, on call, is far less risky than a wrong migration.

Agencies and marketing leaders who need an independent view

We review your current agency’s international plan, give you a second opinion before a replatforming, or act as the SEO voice in a steering committee. No conflict of interest: we do not sell links or content as part of the consultancy.

Consultancy vs. agency: what is the difference?

An agency owns the output: pages, links, rankings. A consultant owns the decisions and transfers the knowledge to your team. You pay for senior time by the hour or month, keep every document, and build capability in-house instead of renting it.

  • Consultancy: strategy, audits, advisory, training, oversight
  • Agency: execution with a team of writers, link builders and developers
  • Hybrid: we advise and your team or your agency executes against our plan

What you can expect

Clear market priorities, a defensible architecture, valid hreflang, a localisation standard your writers follow, and a monthly view of what is working in each country. Most clients see the first ranking movement in new markets within 3 to 4 months of implementing the plan.

What our international SEO consultancy covers

Eight areas a multilingual SEO consultant handles for you. You can book them as a single project (for example an hreflang audit) or combine them in an ongoing advisory retainer.

01

Market prioritisation and entry sequencing

Demand, competition, SERP difficulty, AI-answer presence, language overlap and your commercial readiness scored per country. You get a ranked list of markets, a recommended launch order and a 12-month forecast per market so finance and sales can plan around it.

02

Domain and URL architecture

ccTLD, subfolder or subdomain; one site per language or per country; how to handle Swiss German and Austrian German, US and UK English, Spanish for Spain and Latin America. We model authority, cost and maintenance for each option and recommend the one you can live with for ten years.

03

Hreflang and geotargeting audits

Full validation of hreflang tags, return links, x-default, sitemap-based hreflang, canonical conflicts, geo-redirects, language detection and Search Console targeting. Delivered as developer-ready tickets with URL lists, plus a monitoring approach so it does not break again after the next release.

04

Localisation vs. translation strategy

Which pages need transcreation, which can be translated, which need market-specific content that does not exist in your home market, and which should not be launched at all. Includes keyword mapping per market, since the German buyer rarely searches for the literal translation of your English keyword.

05

Local authority and link plans

A link-building plan per market: which local publishers, directories, partners and PR angles work in Germany versus Spain versus Sweden, with a quality bar and budget range. Your team or agency executes; we review the targets and results.

06

Market-specific SERP and AI behaviour

Google’s share, layout and features differ by country, and so does what ChatGPT, Gemini, Perplexity and AI Overviews cite in each language. We analyse the real SERPs and AI answers per market so your content format and entity strategy fit how people search there.

07

Migration and replatforming oversight

When you consolidate country sites, move to a subfolder structure or change CMS, we write the SEO requirements, review the redirect map and staging environment, and sit in on the launch so the traffic you built in each market survives the move.

08

Team enablement for multi-market content

Workshops and playbooks for writers, localisation managers and country marketers: briefs, templates, internal-linking rules, quality checklist and a review process. The goal is that your team produces market-ready content without a consultant checking every page.

How an international SEO consulting engagement works

A practical process we have run with SaaS, ecommerce and B2B companies expanding across Europe and North America. Adapted to your size, but the order rarely changes.

01

Discovery and data access

A 60-minute call on your markets, revenue by country, team and roadmap. We request read-only access to Search Console (all properties), GA4, your CMS and existing keyword and backlink data.

02

International SEO audit

Architecture, hreflang, indexation per market, content duplication, localisation quality, local authority and current visibility in Google and AI assistants, country by country. Findings are prioritised by revenue impact and implementation effort.

03

Market strategy and roadmap

A ranked market list, launch sequence, architecture decision, localisation standard and a 12-month roadmap with owners. Presented to leadership in a session that ends with decisions, not open questions.

04

Enablement and handover to your team

Workshops for content, dev and country teams; templates and checklists; ticket backlog in your tool (Jira, Linear, Asana). Your people know what to do and why.

05

Advisory cadence

Weekly or bi-weekly calls, async review of briefs, PRs and new market pages, plus a monthly report per country. We adjust the plan as Google and AI search behave differently in each market.

06

Quarterly review and re-prioritisation

Every quarter we compare forecast against actuals per market, decide which countries get more investment and which to pause, and update the roadmap. You can scale the retainer up or down at any time.

An international SEO consultant who has done it in-house

Advice is only as good as the scars behind it. Here is what shapes the way we consult on multi-market SEO.

In-house experience at three international SaaS companies

Before founding Marketer Coffee, Adrian Dąbrowiecki led marketing and SEO at Landingi (landing page platform, 10+ language versions), Placester (US real-estate SaaS) and Testportal (online assessment platform). That means budgets, headcount, board reporting and the politics of convincing a product team to prioritise hreflang over a feature. We know what a Head of Marketing can realistically push through, and we design plans accordingly.

Thirty-plus countries, not a template

We have planned and run campaigns in the US, UK, Ireland, Germany, Austria, Switzerland, France, Spain, Italy, the Netherlands, Sweden, Denmark, Norway, Finland, Poland, the Czech Republic and more. The patterns matter: Germany rewards depth and formal trust signals, the Nordics have small but high-value SERPs where a handful of pages decide the market, Spain and Italy still have significant Bing and Yahoo shares in some verticals, and the US SERP has the most aggressive AI Overviews. A plan that works in one country is routinely wrong in the next. Our country pages under international SEO services describe each market in detail.

Google patents and NLP research as a method

We read Google’s patents and NLP research so our advice on entities, language signals and page quality is grounded in how search engines actually process multilingual content, rather than in forum folklore. This is especially relevant for hreflang edge cases, cross-language duplicate handling and the way AI systems choose which language version to cite.

AI search differs by market and language

Visibility in ChatGPT, Gemini, Perplexity and Google AI Overviews is uneven across languages. English markets have the most AI-generated answers; German, French and Spanish are catching up fast; smaller languages still rely heavily on classic results. We measure your presence in AI answers per market with prompt sets in the local language and advise on entity, schema and content format decisions. For dedicated help, see our AI SEO consultancy.

Hreflang consultant for the hard cases

Most hreflang problems are not tag syntax. They are canonical conflicts between near-identical language versions, pagination and faceted URLs with partial hreflang, x-default pointing at a geo-redirecting page, sitemaps and on-page tags disagreeing, or a CDN serving different content to Googlebot than to users. We have fixed each of these on sites with hundreds of thousands of URLs and document the fix so your developers can prevent regressions.

Consultancy that leaves something behind

Every engagement ends with documents your team keeps: the market scorecard, the architecture decision record, the localisation standard, the hreflang specification and the roadmap. If you later decide to bring in an agency, including ours, you hand them a brief instead of a blank page.

International SEO consultant: frequently asked questions

Questions founders, CMOs and in-house SEO leads ask before hiring an international SEO consultancy. Missing one? Ask us directly.

What does an international SEO consultant actually do?

An international SEO consultant helps you decide which markets to enter and in which order, how to structure domains and URLs, how to implement hreflang and geotargeting correctly, what to localise versus translate, and how to build authority in each country. The consultant audits, plans, trains and reviews; your team or agency executes. The output is decisions and documents, not a volume of pages or links.

ccTLD, subfolder or subdomain: which is best for international SEO?

For most companies, language or country subfolders on one strong domain (yourdomain.com/de/) are the best balance of authority, cost and maintenance. ccTLDs (yourdomain.de) send the strongest local signal but split authority and multiply maintenance. Subdomains sit uncomfortably in between. The right answer depends on your brand, legal entities, hosting and how many markets you will realistically support; we model all three before recommending.

How much does international SEO consulting cost?

Hourly advisory is $100 to $150 per hour. Monthly retainers start at around 10 hours per month, fractional Head of SEO engagements are typically one to two days per week, and enterprise programmes are scoped individually. Every option is quoted after a short discovery call, and there is no 12-month lock-in.

Do you fix hreflang or only tell us what is wrong?

Both are possible. In the consultancy format we deliver a complete hreflang specification, developer tickets with URL lists and a verification plan, then review your developers’ implementation on staging and after release. If you would rather we implement, that is handled through our technical SEO services with the same person overseeing it.

Should we translate our existing content or create new content per market?

Usually a mix. High-intent product and category pages are transcreated with local keyword research, because the literal translation of your English keyword is often not what people search for in German or Spanish. Educational content is prioritised per market based on local demand, and some topics only exist in certain countries. We define this per page type in the localisation standard.

Can you work with our existing agency or in-house team?

Yes, and that is the most common setup. We act as the senior international SEO voice: setting strategy, reviewing the agency’s plan and output, and training your in-house team. We do not sell links or content inside the consultancy, so our review is independent.

Talk to an international SEO consultant

Tell us which markets you are in, which you are considering and what is slowing you down: hreflang, architecture, localisation quality or simply not knowing where to start. We will come back within one business day with a proposed scope and engagement model.

Prefer execution over advice? Our international SEO services deliver the full programme with a senior team.
